Ecommerce support from diagnosis through execution.

Start with the business problem. Choose the level of support after the constraint is clear.

Chroma works with ecommerce businesses at four levels: diagnosing what is actually constraining performance, implementing focused Shopify and storefront work, designing the operating systems behind fulfillment and inventory, and providing ongoing embedded ecommerce leadership.

The right engagement depends on what is actually unclear.

Four situations. Read the one that sounds like this week rather than the one that sounds most ambitious.

The cause is unclear

Symptoms are visible, but the actual constraint is not yet isolated.

  • Conversion declined
  • Growth feels harder
  • Shopify is being blamed
  • Teams disagree on priorities

Ecommerce Diagnostic

The storefront is the problem

A Shopify, merchandising, UX or technical issue has been isolated and needs focused execution.

  • The constraint has a name
  • The change is storefront-shaped
  • A build or fix is already scoped

Recommended

Commerce & Shopify

The operating system is the problem

Demand arrives and the business behind the storefront cannot absorb it reliably.

  • Launches create downstream chaos
  • Inventory data cannot be trusted
  • 3PL problems surface too late
  • Support volume spikes after every launch

Ecommerce Operations & Infrastructure

Explore Ecommerce Operations

The business needs an owner

Multiple functions are moving, priorities are fragmented, and the business needs senior ecommerce leadership across the system.

  • Priorities conflict between teams
  • Decisions route through the founder
  • Specialists are in place, nobody integrates them

No column is the upgrade. The right one is whichever matches what is currently unclear, and that is a question about the business rather than about the budget.

Different entry points. One operating logic.

The four connect when a business needs them to. They are not a sequence, and the figure gives each one its own way in for that reason.

Embedded Leadership

Own the broader system.

A business may enter at any point. The Diagnostic is useful when the cause is unclear. Commerce & Shopify work is appropriate when the problem is already defined in the storefront. Operations work is appropriate when growth is creating pressure the business cannot absorb. Embedded leadership is appropriate when the missing function is ongoing ownership.

Questions.

Which ecommerce service should I start with?

Whichever matches what is currently unclear. If the cause of the problem is unclear, the Ecommerce Diagnostic. If a Shopify, merchandising or technical problem is already isolated, Commerce & Shopify. If growth is creating operational pressure the business cannot absorb, Ecommerce Operations & Infrastructure. If the missing function is ongoing ownership across teams and agencies, Embedded Ecommerce Leadership.

There is no order to work through. Starting with a diagnostic when the problem is already defined is a way of paying to confirm something you knew.

What is the difference between the Ecommerce Diagnostic and Commerce & Shopify?

The Diagnostic establishes which constraint is actually costing the business, across the whole commercial system — merchandising, technology, operations, customer experience and the dependencies between them. It produces a prioritized roadmap rather than a build.

Commerce & Shopify starts after that question is settled and changes the thing that needs changing. The two meet when a diagnostic concludes that the constraint genuinely is storefront-shaped.

How do I know whether the problem is the storefront or the operation behind it?

By where the symptom actually originates, which is usually not where it is visible. A late delivery looks like a fulfillment problem and can be an inventory-accuracy, order-routing, carrier-selection or launch-planning problem. A spike in support tickets looks like a support problem and is frequently a shipping, expectation-setting or product problem.

That is the distinction the two services divide on. Commerce & Shopify changes what the customer interacts with; Operations & Infrastructure changes what happens after they buy. Where it is genuinely unclear which, the Diagnostic is the honest answer.

Does Chroma handle fulfillment or warehousing?

No. Chroma is not a 3PL, does not hold inventory, does not operate a warehouse and does not pick, pack or ship anything. Any copy on this site suggesting otherwise would be wrong.

What the operations work does is determine how the operating system should function — fulfillment architecture, inventory processes, launch readiness, returns, support workflows, reporting — and coordinate that change with internal teams, existing vendors, 3PLs and specialist partners.

What is the difference between Commerce & Shopify and Embedded Ecommerce Leadership?

Scope and duration. Commerce & Shopify work is a defined problem with an end: a storefront, a catalog structure, a performance constraint, a build.

Embedded leadership is ownership of the whole ecommerce system on an ongoing basis — priorities, cadence, agencies, decisions — where the missing thing is not execution capacity but someone accountable for how it all fits together. It is the same function a fractional Head of Ecommerce performs.

Can Chroma work with our existing agency or developers?

Yes, and that is the normal case. All four engagements assume competent specialists already in place; none of them is premised on replacing anyone who is performing.

Where a relationship genuinely is not working, that becomes a recommendation with reasoning attached rather than a default.

Can an engagement start as a project and become ongoing support later?

It can, and it also very often should not. A project that reveals a broader ownership gap is a legitimate reason to discuss embedded leadership; a project that simply finishes is a finished project.

Nothing about the smaller engagements is structured to lead anywhere. That is deliberate, because a recommendation to expand the engagement is worth less coming from the party that benefits from it.

Does Chroma only work with Shopify businesses?

Shopify is the platform most of this work runs on, and it is what the builds in Selected Work are built with—Shopify themes, Liquid, and Shopify's own theme architecture. Some of the work is not on Shopify: the release and campaign builds are Next.js and React storefronts.

The Diagnostic, the operations work and embedded leadership are less platform-dependent than the implementation work, since all three are about the commercial system rather than the storefront. Beyond the platforms above, this site does not claim experience it cannot show.

How do I know whether I need a consultant, agency, or full-time ecommerce leader?

An agency is the right answer when the business needs specialist execution capacity against a defined scope, and it is often exactly what is needed.

A full-time hire generally makes more sense when the scope, organizational need and leadership workload clearly justify a permanent role. Embedded leadership covers the interval before that, and can help define the role rather than pre-empt it. Consulting — the Diagnostic — is the right answer when nobody can yet say which of the other two the business needs.

Built around senior ownership

Chroma is structured around direct senior involvement rather than layers of account management. The scope may involve strategy, Shopify, operating systems or implementation, but the commercial diagnosis, prioritization and operating direction stay connected rather than being handed to a separate account layer.

An engagement may include internal teams, existing agencies, developers, 3PLs or specialist partners where the work genuinely requires them.

Start with the problem you are trying to solve.

If the right engagement is already clear, choose the relevant service. If it is not, start with the situation and the right next step can be determined together.
